Separating military and looking hard at regionals. Seniority is the part I cannot get my head around after eleven years in a system where time in grade was everything. Is there a version of this where starting later is not purely a penalty?

No, and anybody telling you otherwise is selling something. What you get instead is that you arrive knowing how to operate, which shortens everything that is not seniority.

The penalty is real and it is one number. Your record, your reputation, and being pleasant on day four of a bad trip are not seniority, and they matter more than people admit.
